Strategic direction 2026

Distribution strategy 2026: fewer intermediary layers, more transparency

Lĩnh Nam Trading plans to organize distribution under a closed-loop F2C model: pooling demand, pooling supply that meets standards, moving goods through warehouses and delivering to the right channel. The goal: producers sell through fewer intermediary layers, and buyers know clearly what they are buying and where it comes from.

  • Domestic distribution
  • Official export
  • 3-tier warehouse · cold chain

This page describes the model and planned implementation direction of Lĩnh Nam Trading.

Problem

Why distribution needs a different approach

  • Many intermediary layers

Most consumer goods and agricultural products move through long indirect channels, changing hands many times before reaching the buyer.

  • Lack of transparent information

Buyers find it hard to know a product's origin, quality and original price. Producers do not know what the market really needs.

  • Both chain ends lack control

Producers' selling prices and consumers' buying prices both depend on intermediary layers.

Partnership principles

All four parties benefit

Every partnership of Lĩnh Nam Trading is designed so that all four parties benefit. It is also how we carry out our mission of connecting producers with the market and developing communities.

  • Producers make a profit

Purchase prices are enough for producers to reinvest in the next season or batch.

  • Distributors make a profit

Distributors' margins come from operational efficiency, not from stacking up more intermediary layers.

  • Buyers benefit

Buyers receive goods that meet standards, at fair prices, with clear information about the products they buy.

  • Communities gain resources

Localities gain more jobs and farm produce is consumed locally, contributing to community development.

Overview

Two core strategies

  • 01 · Domestic distribution

Multi-channel MT · HORECA · GT · e-commerce, built on a central warehouse, satellite warehouses and cold chain, organized under a closed-loop F2C model.

  • 02 · Export

Official export of deep-processed farm products, prioritizing ASEAN markets; planned: connecting with international partners alongside the Lĩnh Nam Group ecosystem.

How it works

Five-step F2C model

Pool demand into collective orders, pool supply that meets standards, move goods through the central warehouse and satellite warehouses, deliver to the right channel and keep information transparent both ways between buyers and producers.

  1. 01

    Pool demand

Bring together the needs of industrial-zone canteens, apartment blocks, retail chains and dealers into weekly collective orders.

  2. 02

    Pool supply

Select producers and processors that meet standards through a quality gate before goods are accepted into the central warehouse.

  3. 03

    Central & satellite warehouses

Goods are received and picked in batches at the central warehouse; satellite warehouses are located near delivery points.

  4. 04

    Deliver to the right channel

Goods go to supermarkets, restaurants and canteens, dealers or e-commerce channels according to each channel's delivery specifications.

  5. 05

    Transparency & feedback

Product information is transparent between the two ends of the chain; buyer feedback is passed back to producers.

Channel system

Five distribution-channel programs

  • MT channel — Modern trade

Supermarkets and modern convenience store chains, where consumers shop every day.

  • HORECA & central kitchen channel

Restaurants, hotels, resorts, canteens, institutional kitchens: confirm menus and weekly volumes → pick at the central warehouse → cold-chain delivery → reconciliation, e-invoices.

  • GT channel — General trade

Lĩnh Nam Trading central warehouse → regional distributors, dealers → grocery stores, traditional markets, sales collaborators → consumers.

  • E-commerce & livestream channel

Official stores on major e-commerce platforms and the website; livestreams at the warehouse to present the process and sell.

  • B2B & export channel

Domestic B2B for F&B, retail chains and industrial catering; official export with priority on ASEAN; warehouses, transport and customer base used jointly with small and medium-sized enterprises.

Quality gate

Seven steps before goods reach the buyer

Every product goes through all seven steps, from market research to document reconciliation. Products that have not completed market research, product declaration and IP protection are not yet accepted into the central warehouse.

  1. 01

    Market research

Identify demand, suitable channels and product positioning before taking on distribution.

  2. 02

    Declaration & IP protection

Product declaration, international-standard packaging, trademark and design protection filing; international registration for export goods.

  3. 03

    Inbound control

Check standards, food safety and origin of each batch as it is received into the warehouse.

  4. 04

    Proper storage

Dry, chilled and frozen storage according to each product's storage requirements.

  5. 05

    Outbound control

Re-check the quality and condition of goods before they leave the warehouse.

  6. 06

    Packing, labeling

Pre-processing, packing and labeling to the specifications of each sales channel.

  7. 07

    Distribute & reconcile

Reconcile electronic documents after each delivery round.

Scope & roadmap

Starting around the central warehouse, scaling up based on pilot results

This is the intended model for 2026, not yet tied to a timeline. The scope of expansion will be decided by the results of each pilot round around the central warehouse.

  • Three central warehouses

Central warehouses located in major cities or import hubs: greater Ho Chi Minh City · Dong Nai · Tay Ninh (planned).

  • Satellite & mobile warehouses

Satellite warehouses near delivery points support the central one; mobile warehouses serve industrial and export processing zones and apartment blocks.

  • Focused pilots, then scale-up

Pilots at industrial zones, apartment blocks and retail chains around the central warehouse; lessons are learned before expanding.

  • Lĩnh Nam Group ecosystem

CD Restop, a member of Lĩnh Nam Group, is an ecosystem partner: its network of roadside stopovers is infrastructure supporting delivery and satellite warehousing (planned).

For partners

Three ways to join the network

Choose the role that fits and leave your details; Lĩnh Nam Trading will contact you to discuss specific ways to work together.

  • Producers, processors

Send samples and product files → vetting → advice on declaration, packaging, trademark protection → placement in a suitable distribution channel.

  • Dealers, outlets

Dealer policy, point-of-sale support and market knowledge training for dealers' sales teams.

  • Institutional kitchens, retail chains

Industrial-zone canteens, apartment buildings and retail chains place weekly collective orders and receive goods through the cold chain.
